The biggest mistake they made was going open world.

Main issue with D4's endgame is it's basically D3's regurgitated, and that wasn't particularly engaging.
The repeated the Rift system and varied it a little with Undercity.
They repeated Bounties while unfortunately tying them to zone events and a fairly limited activity pool.
They repeated the Greater Rift Trials that D3 removed with Infernal Hordes.
Relative to "new" stuff...
Then when you look to Nightmare Dungeons, you realize they pretty much only exist to be a largely isolated source of upgrade materials instead of being innately found in all activities.
The PvP zones are kind of the epitome of listening to the D2 crowd that thinks they know everything just for them to be ghost towns because most people just want a good PvE experience.
No one with a brain gives a fuck about no-lifer cheaterboards.
They made their boss system obtuse and largely unrewarding to do under specific difficulty levels.
They made some bullshit "raid" that requires people to play with, but nobody does.
Inevitably, this shifted attention too greatly to seasons, but then you're back to the reality that seasons are a tacit ignorance of MUDflation and forcing characters into a disposable state with temporary gimmicks making or breaking builds. The hardcores screech and wail that they finish a character in a couple days, but for everyone else, some don't even manage in the 3 month cycle because they don't live the game. Runewords aren't fun. Crafting has eventually gotten to a better state, but they did drop the ball recently with Mythics. I don't think I've met anyone that actually likes the Paragon boards and doesn't just turn to a build guide. Ultimately, endgame is little more than getting your build functional initially and then just chasing bigger numbers for it. If drops cooperate, it can be fun. If they don't, it can feel like ass. I know to some degree this unavoidable, but when you make like a dozen difficulties, you're kinda intentionally shining a light on lacking depth. And it sucks when the build you do like is mathematically humstrung into being multiple tiers behind while the ones that feel like absolute garbage are clearing screens instantly. V really needs to keep the difficulty levels in check.

The new season has you going through some iconic D2 areas and bosses , even Diablo. It's a nice nostalgic run through. Supposedly they finally brought back rune words too. About to check it out

There's nothing inherently wrong with seasons or making/breaking builds; POE has been doing it for years now. You just have to do it correctly and D4 is too much a mix of MMO/ARPG concepts to do it well.

The Defense is ready, Your Honor
So, chasing trends and unsure of its own identity? Sounds like Microsoft/Actiblizz these days. Sounds like a lot of companies and products.
Glad I dodged 4. We'll see about 5.
