Could call it a mix of time to get to them with residual energy from whatever attacks lingering. Remember when Orihime tried to heal Ichigo and felt Ulq's influence in the wound? Probably that. And since it's her own shit doing the damage, she can probably reverse it np.
Still, I think this whole sequence of "fights" has been stupid, both in that it's somehow supposed to train him and they're losing Unohana at the end of it.
I agree, wouldn't it be better to have 2 ridiculously strong captains rather than 1? I mean, realistically, he's now only slightly stronger than Unohana since he regained only a little part of his former strength each time. So if she was at 8/10, he's now at 9/10. Wouldn't the logical thing be to send him in to battle countless of times against the Vandenreich while she just stands back and heals him each time until he finally kills them all? Or hell, they could both fight them while she insta-heals them both each time they get damaged.
Honestly, this entire training chapter has been extremely underwhelming, and not only because of the lack of logic.
That was your first mistake. You are trying to apply logic where it cannot be applied.
Also until we see Unohana as a lifeless corpse... you know the rule. Everyone in Bleach is alive until they are pronounced dead.
Remember when everyone was thinking Byakuya was dead? Yeah...
Of course all these deaths could be Kubo's way of pressing the reset button. All of these older captains are getting replaced. (Especially the OG's) The 13 squads are being reformed at brisk pace. Soul Society is being changed drastically. It could be Kubo's way of saying out with the old and in with the new.
That is the maddening thing about the story. Readers are fed bits and pieces from multiple characters/viewpoints and we are supposed to come up some some cohesive plot/timeline but its easy to get confused.
While that is true it's not like this chapter went a long way in connecting the plotlines.
What was his shikai... did I miss it?
So was their skin and muscles actually dissolved, or was Kubo just trying to get all metaphorical with it when comparing it to Zaraki's limits being "melted away"?

It wouldn't be too strange if her 'acid' could heal and damage at her whim, at least it'd make sense considering her abilities. As for why didn't she use her super skeleton healing abilities to heal everyone else- she didn't want to. She is exactly like Kenpachi but she was bored and took up healing to further her own ability not for the sake of others. She's incredibly selfish and has barely lifted a finger throughout the entirety of Bleach. It's clear she's one of the strongest Captains and could have done so much more in each Arc but simply didn't because shit was boring and she's too strong. Compare her to Ichigo, a man that does as he pleases cause weak people are getting picked on and friends are being killed. Unohana stayed home because she was told to.
There was only one thing driving Unohana, apparently, and it was truly handing down the title of Kenpachi.
If she is dead, it is because she is letting herself die. She may be satisfied and not care.
She's shown selfless service a bunch of times and has gone out of her way to even heal an enemy at one point. I'm impressed how you came to that conclusion though lol.
